Almost every enterprise AI conversation I have starts in the wrong place.

The question on the table is usually some version of: How do we expand AI to more teams? How do we add more use cases? How do we get more out of our AI investment? These are reasonable questions. They're just not the right questions today—and here’s why.

MIT published research in 2025 that should stop every enterprise leader in their tracks: Despite $30–40 billion invested in generative AI, 95% of organizations are seeing zero return. his article is for the B2B enterprise leaders who've already made the case for AI and are now asking the harder question: What does real AI readiness look like when you're trying to scale it responsibly—across teams, use cases, and an organization that wasn't built with AI in mind? Here's how I like to think about it.

The key to AI readiness is to stop building a faster horse

AI readiness, at its core, is an organization's demonstrated capacity to deploy and scale artificial intelligence systematically—with governance in place, stakeholder alignment maintained, and ROI clearly measured at every stage.

However, most organizations aren't thinking about it that way. The dominant enterprise AI pattern is bottom-up: Make each person faster, automate certain tasks, or give everyone an AI assistant. Don’t get me wrong, these are all helpful ways to use AI, but they don’t challenge how the organization is set up in the first place. 

I've been saying this publicly for a while now: The question isn't how you make your employees faster—it's what should your B2B enterprise look like now that AI exists.

True AI readiness means starting from the outcomes that matter to the business—think revenue, retention, product quality—and working backward to the workflows, teams, and tools that deliver them. 

But the majority of organizations out there today were never designed with AI in mind. So, accelerating AI within an organization as it is right now just makes existing inefficiencies scale faster.

Why scaling enterprise AI is an organizational problem, not a technical one

When an AI initiative stalls, the instinct is to blame the tool, the data, or the vendor. In my experience, that’s almost never where the problem lives.

The real blockers don't show up in a technology audit. They live in the org design, team incentives, and ownership gaps. More integrations and better AI models don't fix a misaligned organization—they just make the misalignment more expensive. These three common patterns show up almost every time:

  1. The teams spending the most on AI infrastructure are often scaling the slowest. Investing heavily in AI tools and technologies before the organizational conditions are right consistently produces expensive pilots that don't compound.
  2. No one owns what happens after the pilot.  Even when a pilot succeeds, it often stalls immediately after. IT may have built it, but the business didn't ask for it, and no team has a mandate to take it any further.
  3. The organization was designed for the old way of working. Today’s enterprise structures were built around one assumption: Humans do the work, systems support them. AI is inverting that relationship, and it takes time for the org chart to catch up.

That gap between the vision and the reality isn't a technology problem. The tools exist. The models work. What's missing is an organization designed to absorb what AI is actually asking it to become. Unfortunately, most AI strategies end up trying to fit inside a structure they were designed to replace.

The pillars of AI readiness for enterprise teams

Being truly AI-ready isn't a state you achieve once. It's a set of conditions that must be met and actively maintained for each new use case you deploy. Here's how I think about the framework.

You work backward from outcomes, not forward from use cases

The decision-maker who starts with "what AI tools should we buy?" is asking the wrong question. Start with the metrics the business actually cares about, like revenue, retention, productivity, and work backward to the use cases that move them. Then sequence those use cases by what unlocks the next capability, not just what delivers the quickest win.

The MIT research I mentioned earlier makes this concrete: More than half of enterprise AI budgets are directed at sales and marketing functions, while the highest measured ROI consistently comes from back-office automation. While operational work doesn't have the same visibility, it delivers far more impact. That's bottom-up AI investment in action. The budget follows what's visible, not what works.

Your governance is built to protect—and flex as needed

Most organizations scope AI governance for one use case. It works for that use case, and then it creates a ceiling. When a new team wants to deploy AI in a different context (e.g., handling sensitive information, automating a customer-facing workflow, or connecting to a new data source), a governance that was built for one environment breaks down in another. The rules don’t transfer. The approval doesn’t exist. And every use case has to be justified from scratch.

Governance built for scale works differently. It defines clear boundaries upfront, creates repeatable approval paths, and gives teams the confidence to move quickly within them. Your middle managers are actually on board

Executive sponsorship gets an AI initiative started, but middle management determines whether it scales. The team leads and department heads who weren't in the room when the AI strategy was approved are the ones whose teams will actually be using it, and whose resistance or buy-in shapes the outcome more than any technical decision. You know what ROI looks like before the next use case goes live

Pilot ROI and scaling ROI are different problems. In a pilot, costs are contained, and the baseline is clear. When you start to scale AI across teams, the cost structure changes, the baseline shifts, and the measurement model that worked for the pilot breaks down. Build the framework for AI ROI measurement before you need to defend it in a CFO review, not after.

You have separate readiness conversations for generative and agentic AI

Generative AI, which is an AI system that creates new content, including text, analysis, and recommendations based on patterns learned from training data, is very different from agentic AI, where AI agents operate autonomously to complete multi-step tasks. 

Generative AI raises questions around output accuracy, hallucination risk, and brand governance. Agentic AI adds escalation design, audit trails, and human-in-the-loop decision points.

Most enterprises apply their existing AI adoption framework to these newer categories and wonder why it feels insufficient. The AI tools are different. The risks are different. The governance requirements are different. It’s important to treat them that way from the start.

What AI readiness looks like when it's actually working

While the conditions above must be true, what does it actually look like when an organization has built them? Here's what separates the teams that are scaling AI well from the ones that are still running expensive experiments.

Your AI roadmap looks more like a product roadmap than a project plan

The organizations that scale AI well treat adopting AI more like shipping a product, not managing a project. There's a backlog, not a to-do list. There are phased releases with clear owners, defined criteria for moving between stages, and a process for iterating on what's already live. AI implementation iterates; it’s never really finished. The roadmap should reflect that, and so should the team structure around it.

The teams that get this right also build feedback loops into the roadmap itself. After each use case goes live, they ask: What did we learn? What does the next deployment need that this one didn't have? That kind of structured reflection is what turns a collection of AI projects into a compounding program.

Your first use case determines how fast everything after it moves

Early use cases that generate structured signals, clean data, and governance artifacts make the next deployment faster and cheaper. In my experience, this is where organizations consistently underinvest. They choose the first use case based on ease or visibility rather than what it will unlock downstream.

The sequencing decision matters more than most leaders realize. That’s why good change management is so important—and it looks very different than a standard software rollout. You need to clearly communicate what AI will and won't do. Early wins should be visible to the skeptics, not just the champions. And feedback loops give teams a real voice in how AI evolves in their area. The real AI risks of skipping the work that makes you AI-ready

Skipping the foundational work creates three compounding problems that get harder to reverse the longer they go unaddressed.

Months of work, significant budget, and organizational energy directed at AI use cases that never reached production—or reached it and then failed to stick. This is the most measurable cost, but rarely the most damaging one.

Eroded internal trust

When an AI initiative fails publicly within an organization, the next one faces a much higher bar for approval, resources, and genuine adoption. Skeptics get louder, while champions get quieter. Rebuilding that trust takes longer than it would have taken to build it.

Governance gaps 

When AI scales faster than the controls around it, problems surface at the worst possible moments, such as during a customer interaction, a compliance review, or a decision made on inaccurate AI output. The gap between what AI was approved to do and what it's actually doing in production is where operational and reputational risk concentrates.

The companies that are truly AI-ready will be very hard to catch

AI will make your organization faster. It will make your competitors faster, too. The organizations building this infrastructure now—the governance frameworks, the sequencing discipline, the change management muscle—will be very hard to catch.

The organizations winning with AI right now aren't running more pilots or spending more on tools. They've asked a fundamentally different question. Not "how do we make this team faster?" but "what should this org look like now that AI exists?"

That question changes where you start, what you build, and how fast everything after the first use case compounds. AI readiness isn't a score on an assessment. It's what you build when you're serious about answering that second question, and every time you deploy the right way, the next one is faster, cheaper, and more defensible.
